Hire SDRs or run outbound as a service?

When a European B2B company should hire SDRs versus a managed outbound team — based on a Series A we took from founder-led prospecting to 14 qualified meetings a month.

Hire SDRs if you already have a working outbound motion and you mainly need more hours on the same playbook. Buy outbound as a service if the founder is still the pipeline, a previous agency burned your domain, or nobody on the team has time to warm inboxes and write sequences. That is the decision. Everything below is how we actually draw the line.

What “working outbound” actually means

A working motion is not a Lemlist login and a purchased list. It is a sharp ICP, copy that gets positive replies (not just opens), a domain that is still trusted by Google and Microsoft, and someone who lives in the inbox every morning. If any of those is missing, hiring a junior SDR usually produces activity: more sends, the same empty calendar.

We see this most often in Series A SaaS in Europe. Product-market fit is real. The founder can close. Pipeline beyond their network is a scramble. They already tried one hire who left, or a high-volume agency that toasted the corporate domain. That was the starting point for the outbound engine we ran for a Series A workflow product: 14 qualified meetings a month inside six weeks, founder prospecting time from about 15 hours a week to zero.

When hiring SDRs is the honest answer

  • You can describe the ICP in one sentence and the last 20 closed deals match it.
  • Someone senior will sit with the SDR for the first 90 days. Otherwise they inherit a messy CRM and guess.
  • You will protect sending reputation: dedicated domains, slow warmup, no blasting 5,000 lookalikes on Monday.
  • You are hiring for a motion that already books meetings, not hoping a new logo on LinkedIn will invent one.

When a managed outbound team is less stupid than a hire

  • The founder is still sourcing, writing, and qualifying. Every month is a scramble.
  • You already burned the main domain. Repair is a project, not a setting.
  • Tools are paid for (Apollo, Smartlead, Clay) and idle. Licenses are not a pipeline.
  • You need meetings this quarter, not after a six-month ramp and a resignation.

What we actually did on that Series A: ICP locked to operations directors at European services firms (50–500 people) on the legacy tools the product displaces. Four data sources with cross-checks, not one scraped CSV. Three warmed sending domains. Five sequence variants by persona and trigger. Replies handled by us so the founder only saw qualified conversations. Stack was boring on purpose: Smartlead, Apollo, Sales Navigator, Clay, HubSpot, n8n.

Numbers from that engagement, so this is not a vibe: 41% average open rate, 6.8% positive reply rate, three closed deals in four months at about €24k ACV. Your numbers will differ. If someone quotes “10x pipeline” without naming ICP, domains, and who qualifies replies, they are selling a deck.

What we will not do

We will not spray your market from your corporate domain to hit a send quota. We already watched that kill a client’s reputation before we met them. We will not staff juniors against a senior sales pitch. If an off-the-shelf sequence and a sharper filter would get you 80% of the way there, that is the advice — even if it means we do not get the project.
